8 mechanics. What to do this week, not someday.
Copy the sequence, not the sound. Each step has a metric, a “things to consider” note, and a failure mode. Do them in order.
Bedroom Studio (Keep the Demo) — Write on iPad/Logic, keep the first vocal.
Do: Oct 2021 style: “Nothing Left to Say” in bedroom, reverb-soaked, no comping. Sombr kept imperfections after Sound City — you keep the demo take. Consider: Tony Berg's trick was adding players on top, not replacing you. Budget version: one live element (guitar/bass) on top of bedroom vocal.
Metric / Fix: Rule: if the second take is cleaner but less you, use the first.
LaGuardia Discipline (Train One Thing) — Be a singer first, producer second.
Do: Sombr studied vocal performance — not DAW tricks. Pick one private skill: voice, guitar, or piano. 20 min/day technique, 40 min song.
Consider: classical ear is why his choruses tease well; distortion hides bad pitch, it doesn't create hooks.
Metric / Fix: Weekly: record 3 chorus acapellas, no beat.
Imprint Before Hit (SMB) — Negotiate ownership before you need it.
Do: Even at bedroom stage, create imprint name (SMB-style: your initials). When Warner came at 17 (Caroline, Jun 2022), SMB made the deal a partnership, not an advance trap. Consider: you don't need a lawyer to have an imprint deck; you need a name and a 1-pager: who you are, what you keep, what they amplify.
Ask: can you release one song/month outside their schedule? If no, not a partnership.
Metric / Fix: Imprint = your withholding power later.
The Tease Engine (9.5M proof) — Post chorus first, song never.
Do: Undressed chorus teased → 9.5M views before Mar 21 2025 single. Back to Friends sat from Dec 27 2024 to Apr 2025 before Hot 100. Post 4 teaser variants per song: acapella + room + night-drive + lyric handwrite.
Consider: TikTok is A&R, not distribution. If tease <3% save, don't release — rewrite chorus.
Metric: saves + “where can I stream?” comments.
Metric / Fix: Tease 10×, drop 1×.
Producer as Keeper (Tony Berg) — Hire a keeper, not a fixer.
Do: Berg kept raw takes, added real players at Sound City. Find one older collaborator who protects imperfection, not fixes it. Consider: pandemic is your budget: trade (provide Topline, they provide room). Not a beat pack — a relationship.
Test: do they delete your demo vocal? If yes, wrong keeper.
Metric / Fix: One keeper > ten beatmakers.
Radio After TikTok (Sequenced Push) — TikTok → streaming → pop radio, in that order.
Do: Sombr: tease, then single (Mar 21), then pop radio (May 13) — not simultaneous. Each channel gets a story. Consider: “Undressed” had a Gus Black video May 8 after TikTok already chose it. Let algorithmic choice lead, then add film.
Rule: never buy radio before your comment section asks for it.
Metric / Fix: Ask: are strangers duetting the chorus blind? Then radio.
Album as Payoff (I Barely Know Her) — Album only after 3 winners + imprint + tease.
Do: Aug 2025 debut waited for 4 singles (Back to Friends #7, Undressed, We Never Dated, 12 to 12). Album is where imprint + radio + TikTok compound. Consider: earlier EP (In Another Life 2023) was allowed to be quiet — it bought Berg and SMB proof without Hot 100 pressure.
Guardrail: no debut album until 12 finished songs and 3 teased winners.
Metric / Fix: Album = vault, not bet.
Live as Proof (Not Growth Hack) — Australia/NZ sold-outs after, not before.
Do: Headline small rooms post-hit (late 2025). Don't tour to manufacture virality — tease to earn tour. Consider: your first show is a house/basement livestream with imperfection audible. That's the brand, not a liability.
